AWS Books GB300 Racks Early as Data Centre Power Lags

Amazon is running the largest infrastructure programme in its history, with 2026 capital expenditure expected to reach about USD 220 billion, and the internal arithmetic is starting to show. Trailing twelve month free cash flow to 30 June 2026 was negative USD 7.6 billion, against positive USD 18.2 billion a year earlier, even though operating cash flow rose 33 percent to USD 161.4 billion. According to a recording of an internal meeting obtained by Business Insider, AWS chief financial officer John Felton told the executive running infrastructure expansion, Prasad Kalyanaraman, that he had made the whole company free cash flow negative, and Kalyanaraman did not disagree, projecting negative free cash flow for roughly two more years.

The mechanism is worth understanding because it is new. Internal emails from August describe a process called Early Rack Receipt, created for the wave of NVIDIA GB300 racks arriving at once. One email estimated Amazon would take delivery of about USD 5 billion of GB300 racks in August, then around USD 3 billion a month, for an extended period. Under the previous arrangement Amazon paid when racks entered a data centre, leaving suppliers to carry the inventory. Under the new process Amazon takes ownership earlier in the chain and pays sooner.

The reason is power. Some AWS data centres have the floor space for the racks but not the electrical capacity to energise them, so hardware waits in transit warehouses until a site is ready. Racks that arrive before power is commissioned earn nothing, and paying for them early moves both the cash outflow and the depreciation clock forward.

That single constraint explains a lot of current component behaviour. Electrical infrastructure, transformers, switchgear, busway and high current distribution are now the gating items in data centre delivery, not servers, which is why power component lead times have extended even where silicon is available. Separately, AWS Korea used its AI Wave event on 23 October to note that global token usage in September was 14 times January levels, and that agent consumption overtook direct human use in February, which is the demand side of the same equation.

Buyers should read three things into this. Rack level standardisation is locking bills of material earlier. Payment terms are shifting toward suppliers at the top of the chain, which eases working capital but removes the buffer of consignment. And any component in the electrical path of a data centre is a scarce good through 2027. Our component catalog and quote desk and PCBA assembly service teams can help qualify alternates on that electrical and thermal content.
